PTAC units are workhorses — they run year-round, handle significant temperature swings, and take abuse from guests who don't always treat them gently. When one fails, the instinct is often to repair it quickly and move on. But the repair-or-replace decision deserves more analysis than a quick call to your HVAC vendor.
The age threshold
PTAC units have a useful life of 8–12 years under normal hotel operating conditions. Units older than 10 years that require a major repair — compressor, control board, or refrigerant system — are almost always better replaced than repaired. The repair cost approaches or exceeds the cost of a new unit, and you're left with aging equipment that will likely fail again within 12–18 months.
Units under 5 years old are almost always worth repairing unless the failure is catastrophic. Units in the 5–10 year range require a cost comparison.
The 50% rule
A widely used rule of thumb in facilities management: if the repair cost exceeds 50% of the replacement cost, replace the unit. For PTAC units, replacement cost typically runs $600–$1,200 installed depending on the brand and your location. If a repair quote comes in above $300–$600 on a unit that's more than 5 years old, replacement is usually the better financial decision.
Factor in energy efficiency
Older PTAC units are significantly less energy-efficient than current models. A 10-year-old unit running at reduced efficiency after a repair may cost $40–$80 more per year in electricity than a new unit — per room. At a 60-room property, that's $2,400–$4,800 in annual energy savings from a full replacement cycle, which meaningfully changes the payback calculation.
Consider fleet consistency
If you have a mix of unit ages and brands across your property, you're carrying higher maintenance costs than necessary — different parts, different service procedures, different failure modes. A planned replacement cycle that standardizes on one brand and model simplifies your maintenance program, reduces parts inventory, and makes it easier to train staff on basic troubleshooting.
When to repair regardless of age
